Description
Our client’s digital infrastructure services landscape has grown organically over time, resulting in varying approaches to service management across different teams. While basic processes exist, the current situation presents challenges in terms of efficiency, scalability, and consistency. The aim is to establish a standardized service management operating model that will streamline operations and enhance service delivery.
Role & responsibilities
This task focuses on architecture within the general operating model of the digital infrastructure department.
Services to be delivered regarding IT Architecture:
- Define target state:
- Conduct Get2Know’s and internal process expert interviews
- Present the process scope and state-of-the-art
- Conduct a maturity survey based on a maturity matrix
- Consolidate survey results and discuss different views in Workshop 1 « Target Maturity »
- Review ideal subprocesses (Level 2) in Workshop 2 « To-Be »
- Leadership review and validation of subprocesses
- Present final ideal processes
- Conduct as-is analysis:
- Document existing processes through expert interviews and documentation consolidation
- Review and finalize existing processes and sub-processes in Workshop 3 « As-Is »
- Identify maturity levels, efficient points, pain points, and associated risks
- Conduct a leadership information session on AS IS processes
- Conduct GAP analysis and define roadmap:
- Identify and describe gaps
- Detail action plans including activities to address gaps
- Relative planning:
- Assess the impact on the organization to implement changes and operate new processes
- Identify impacts on other resources and quick-wins
- Review and finalize gap identification, prioritization, and approach in Workshop 4 « Roadmap »
- Present leadership conclusions
Profile
- Expertise in enterprise and solution architecture
- Experience in IT infrastructure engineering
- Knowledge of IT processes including service validation and testing, release and deployment management, and request fulfillment
- Proficiency in analyzing and defining IT service development processes
- Experience in organizational development, especially in turnaround scenarios
